Sometimes, burnout is about giving your all and watching it go unnoticed, unrewarded, or unsupported. And over time, that wears on you in ways most people don’t see.
Effort-Reward Imbalance: When Your Hustle Goes Unseen
There’s a research-backed framework for this, called Effort-Reward Imbalance (ERI), developed by medical sociologist Johannes Siegrist. It’s the idea that when your effort is consistently high but the reward is low or inconsistent, your brain and body start to interpret that mismatch as a threat.
And “effort” isn’t just checking off to-dos. It’s:
- Being the team glue
- Managing office politics
- Preparing for worst-case scenarios in the middle of the night
- Holding yourself to impossible standards
And “rewards” aren’t just salary and compensation. It’s:
- Recognition
- Autonomy
- Stability
- Psychological safety
- The ability to take a break without things falling apart
When those don’t show up? Your nervous system kicks into survival mode.
Cognitive Load: The Hidden Full-Time Job
Even if your calendar looks manageable, your brain might be maxed out.
That’s cognitive load, the mental effort it takes to process, decide, and function. Think of it as running 75 tabs at once, and all of them are lagging.
Examples?
- Reading between the lines of vague feedback
- Managing unspoken rules at work
- Mentally keeping track of 47 things no one else notices
- Trying to remember what’s for dinner while being asked to circle back on that email thread from 6 weeks ago
You didn’t run a marathon. But your brain feels like you did. And when that cognitive load doesn’t let up, it’s depleting.
Learned Futility: When You Stop Believing It’ll Get Better
Eventually, the system can’t take any more.
It says, “We’ve done everything. Nothing changes. So why bother?”
This is what’s called the loop of learned futility, a cycle where effort leads to nothing, so your brain protects you by detaching. You go numb. You stop caring, You hit the wall.
It’s protective detachment.
And it’s terrifying when you used to care. When you were the one who held it all together. When your work used to mean something.
Breaking the Loop
There’s no one-size-fits-all fix. But there is a pattern I’ve seen work over and over again, and it starts with this:
Stop trying to fix the system before you fix the story.
You’ve got to restore trust. In yourself. In your effort. In the idea that your energy can lead to something better.
And that starts small:
- Name what’s draining you (the stuff no one sees).
- Find one place where effort is high but reward is low, and pull back 5%.
- Look for tiny moments of relief… saying no, pausing before you say yes, letting someone else step up.
Every recalibration matters.
It’s about rebuilding the connection between your effort and your energy, so your system can stop bracing, and start recovering.
You don’t have to know the exact next step. You don’t need a five-year plan.
You just need one small signal to your system that says:
This isn’t working and I’m allowed to want something different.
That’s the crack where light gets back in.
